Multi-Country CPO Migration

A multi-country European CPO required migration of approximately 4,000 charge points spread across three national markets. Each country operated under distinct regulatory frameworks with specific tariff structures, tax requirements, and invoicing rules. A subset of legacy chargers did not support over-the-air (OTA) remote updates, making remote endpoint reconfiguration impossible and requiring a field-based approach.
Developed country-specific migration playbooks capturing local tariff rules, tax logic, and invoicing requirements for each of the three markets
Deployed a field task force to physically upgrade firmware on legacy chargers that could not be remotely reconfigured, with on-site validation and remediation
Built automated migration pipelines with country-aware validation logic to ensure regulatory compliance across all markets simultaneously
Executed a phased cutover with defined rollback procedures at each phase boundary to minimise operational risk
All charge points and historical data were migrated successfully across all three countries. Operational disruption was minimal and charging services remained uninterrupted throughout the transition period.
