Enterprise CMS Migration

BACKGROUND

A major Indian Charge Point Operator (CPO), running one of the country’s largest public and commercial EV charging networks, engaged us to manage the full transition of its Charging Management System (CMS). The existing platform had accumulated years of operational data and served tens of thousands of active customers across more than 100 charging sites nationwide.

The migration needed to preserve every aspect of the operator’s data and service continuity, from customer wallet balances and RFID credentials to multi-year session histories and charger configurations, while keeping the network fully operational throughout.

THE CHALLENGE

Migrating a live, large-scale charging network involves significant technical and operational complexity. Key challenges included:

  • Preserving 800,000+ records spanning sessions, transactions, logs, and customer accounts with full auditability

  • Retaining wallet balances, RFID credentials, charging histories, and operational configurations for 40,000+ customers

  • Transitioning 250+ chargers without disrupting active sessions or degrading the customer experience

  • Achieving 100% data accuracy across the migration with automated reconciliation at every step

  • Maintaining a reliable rollback capability at every phase of the cutover

OUR APPROACH

We deployed our proprietary Iris Switch migration framework,purpose-built for complex CMS transitions in live charging environments. The engagement ran across four structured phases:

  • Migration architecture design using Iris Switch: mapping all data entities and defining validation rules for each record category

  • Automated migration and validation scripts built to process 60,000 records per minute with built-in reconciliation and error-flagging

  • 120+ predefined test cases covering data integrity, charger connectivity, tariff accuracy, customer account continuity, and roaming functionality

  • OCPP Proxy-assisted transition enabling chargers to remain connected and operational across both the legacy and new CMS during the cutover window

  • Structured phased cutover plan with defined rollback triggers and documented procedures at each milestone

OUTCOMES

  • Migrated 800,000+ records, including session histories, transaction logs, and operational data, with complete accuracy

  • Transferred 40,000+ customer accounts with full preservation of all historical data

  • Transitioned 250+ chargers while retaining wallet balances, charging histories, RFIDs, and all operational configurations

  • Achieved 100% migration accuracy through automated validation and reconciliation processes

  • Delivered a seamless cutover with minimal operational disruption, charging services remained uninterrupted throughout

  • Customers continued using the network immediately after migration with no noticeable impact on their experience
